Carrig Consultancy uses the "five phases of effective change" methodology to ensure that change is implemented successfully. We select the most appropriate change model that corresponds with the size and complexity of change that needs to occur. Project plans for any system or technology implementations would also be aligned and incorporated with the change management plan. Below is the steps used in other similar organisations to build a positive change environment.

Step 1: Change Readiness Assessment & Develop your Change Vision

The first step in ensuring a successful project is to assess the organisations readiness for the impending change. This includes interviews, use of survey tools and round table discussions with management and all key contributors affected by the change. The results of the assessment are then used to prepare the organization for change and to help team members/ management understand any of the underlying reason for resistance and strategies to overcome these barriers. Other common activities include

  • Define the change and communicate the reason for the change
  • Determine a vision and the change outcomes
  • Communicate the vision with your staff early on and provide updates often
  • Identify change supporters and detractors and their ability to change
  • Work backwards from your go live date and define what steps you need to take

Step 2: Create an actual Change Plan

Treat the change just like any other project

  • Create a schedule
  • Identify risk
  • Have contingency plans

Build support systems where everyone can freely communicate and ask questions

  • Use agreed upon communication tools
  • Ensure that all team members are using the same communications tool
  • Have discussions in an open form

Plan for resistance and the source it comes from. 3 types of resistance include:

  • Power struggle
  • Negative past experiences
  • Self-interests

Step 3: Be an example of the change

  • Demonstrate the change that you want in the organisation
  • Create personalised scenarios that take advantage of a demo or sandbox environment
  • Take ownership of your personal learning of the new systems

Step 4: Implementation and support

  • Document your workflows and processes and encourage/require others to do the same
  • Use screen recordings as well process maps to define your past and new workflows.
  • Create a training program that is rooted in your implementation and business.

Step 5: Reinforce and Adjust

  • Identify the performance of your new processes and workflows
  • Manage what gets measured
  • Refocus your staff and see how they are adjusting
  • Take note of those who are nervous or enthusiastic and approach the ones with apprehensions separately.

The Continuous Process Improvement

An effective process change management involves the following lifecycle:

  • Analyze process;
  • Improve process;
  • Define/Redefine process;
  • and Measure Process.

The result of the lifecycle is a continuous process improvement wherein the changes in the process are regularly monitored, evaluated, and modified. When a need for improvement is discovered, the process change starts by definining the beginning and the end as well as setting goals and objectives for the change

The Importance of an Experienced Project Manager

Carrig Consultancy is experienced in process improvement-type projects with knowledge and expertise that will make the tasks flow smoother and end up with a more effective process change, for example:

  • measuring current process through metrics,
  • validating the documented process,
  • setting new metrics based on organization's long-term goals
  • analyzing the process so that he can make improvements,
  • designing and developing changes to the process to ensure that the goals and objectives for improvements are met.

As the process change is implemented, the experienced project manager knows how to review and measure the results against baseline metrics during a certain time period. Developing process change management involves a continuous improvement procedure that aims to address significant concerns as they come along and modify them until the whole process reaches the desired stage or outcome.
